How to Measure AI ROI in a Small Business

Plenty of businesses adopt AI and then cannot answer a simple question: did it actually help? Measuring the return is not complicated, but it does need honesty about a few numbers. Do it and you will know which uses to keep, which to expand, and which to quietly drop.

Track a handful of numbers per use case

Set up a simple sheet, one row per use case, updated monthly. For each, record:

  • how many times a month it is used,
  • how many minutes it saves each time,
  • the value of that time at a realistic loaded hourly rate,
  • the tool cost, and
  • the net benefit, plus a note on whether quality went up, stayed the same, or dropped.

That is the whole method. The discipline is in being honest with the inputs.

The honesty rules that make it real

These are where most ROI numbers go wrong.

  1. Count the checking time. AI output has to be reviewed. If a task took 20 minutes and now takes 5 to prompt plus 5 to check, you saved 10, not 15. Include the review or the number is fiction.
  2. Use a realistic hourly cost. Not bare salary. Include on-costs, so the saving reflects what the time actually costs the business.
  3. Record quality, not just speed. Faster but worse is not a win. Note it.
  4. Be willing to kill things. A use case that is break-even or worse should be stopped. The tracker exists to give you permission to stop, not just to celebrate wins.

The one sentence you are working toward

Once the sheet is running, you can say something like: "Last month, AI across six use cases saved about 40 hours, worth roughly $1,800, against $200 in tool costs." That sentence, backed by the numbers, is the whole point. It replaces opinion with evidence, for your team and for yourself.
